Agentic ERP in 2026 and 2027: From System of Record to System of Action

9 min read

Enterprise resource planning (ERP) systems have long served as the digital backbone of business operations—recording transactions, enforcing process rules, and providing a single source of financial and operational truth. In 2026 and 2027, that role is evolving. Agentic ERP is emerging as the next stage, in which AI agents do more than generate insights or draft content. They execute multi-step processes across finance, supply chain, and operations, with humans retaining final approval and control.

Trends Shaping Agentic ERP in 2026–2027

The defining shift is from a system of record to a system of action. Traditional ERP waits for users to enter data and trigger workflows. Agentic ERP enables specialized AI agents to pursue goals—reading invoices, matching purchase orders, drafting sales orders from emails, or advancing close tasks—while operating under the platform’s existing security roles and audit trails.

Industry forecasts reflect both momentum and caution. IDC’s FutureScape 2027, titled The Great Rewrite: Winning in the Agentic Economy, predicts that by 2029, 60% of Global 2000 enterprises will run most of their business processes AI-first, up from 13% in 2026, with operations and decisions increasingly left to AI agents. The same research anticipates that by 2028, 70% of these enterprises will be able to continuously verify the decisions their agents are making, up from 14% today.

Gartner has framed the longer-term direction as the move toward ERX (Enterprise Resource eXecution)—an intelligent and autonomous next generation of ERP. It projects that by 2030, more than 50% of foundational ERP tasks in finance, supply chain, and HR will be autonomously executed by AI, reducing human involvement in routine work. At the same time, Gartner emphasizes prerequisites: by 2027, organizations that prioritize semantics in AI-ready data are expected to increase agentic AI accuracy by up to 80% and reduce costs by up to 60%. AI context platforms appear among its top strategic technology trends for 2027 precisely because agents require reliable business context to act correctly.

Forrester’s 2027 predictions add nuance. Embedded AI agents within individual applications are expected to become mainstream, yet fewer than 10% of enterprises are forecast to run fully autonomous agents across applications by 2027. Interoperability standards remain immature, and agent control planes are still developing, creating accountability and cost-of-failure gaps when agents cross system boundaries. Forrester also anticipates that some organizations will revert roughly 20% of early agentic workflows to more deterministic processes to control costs and restore predictability.

PwC’s roadmap to the Autonomous Enterprise describes a staged progression: scattered pilots, agent proliferation, a modernization reckoning (in which organizations confront data and architecture foundations), and finally an intelligent enterprise in which AI executes processes while humans steer, oversee, and enforce governance. Companies that embed AI extensively across the business are already 2–3 times more likely to achieve both cost and revenue gains.

Across these views, success continues to depend on clean master data, well-defined process boundaries, semantic context, and deliberate governance. Gartner has separately noted that only about 30% of organizations are expected to have sufficient data quality to fully leverage advanced AI by 2027, and that a large share of acquired ERP AI capabilities risk becoming shelfware without corresponding adoption readiness.

How Agentic ERP Addresses Enterprise Pain Points

Most organizations still contend with processes that span multiple systems, email inboxes, and spreadsheets. Common friction points include:

  • Manual data entry and document handling for invoices, sales orders, and expenses

  • Slow approval cycles and repeated exception chasing

  • Month-end close bottlenecks caused by delayed postings and reconciliations

  • Fragmented visibility that forces staff to assemble information from several sources

  • Difficulty scaling transaction volume without adding headcount

Agentic ERP targets these issues by shifting routine multi-step work to agents. A payables agent can monitor a mailbox, extract invoice details, match them to purchase orders and receipts, and present a draft for review. A sales order agent can convert customer emails into draft orders. Reconciliation and close activities can move from periodic batch efforts toward more continuous processing. Agents escalate only true exceptions, leaving finance and operations teams to focus on judgment, policy decisions, and exceptions that require business context.

Because agents operate inside the ERP (or through governed connections to it), they inherit the platform’s security model, permissions, and audit capabilities rather than introducing parallel, uncontrolled automation. IDC’s emphasis on continuous verification and “kill switches,” and Gartner’s focus on AI agent identity and context platforms, underscore that governance is not optional if these capabilities are to scale safely.

Real-World Use Cases

Practical agentic use cases are concentrating first in high-volume, rules-rich processes where the ROI is measurable and the risk of error can be managed through human review.

In finance, the Payables Agent on Dynamics 365 Business Central monitors configured mailboxes, extracts key details from vendor invoices, matches them against purchase orders and receipts, and prepares drafts for approval. This reduces manual keying and three-way matching effort while routing only true exceptions for human attention. Similar patterns apply to expense processing, where agents gather, categorize, and assemble expense reports for review, and to cash application or bank reconciliation, where agents match incoming payments and propose journal entries.

On the sales side, the Sales Order Agent converts customer emails or natural-language requests into draft sales orders or quotes, checking relevant customer and item data before presenting the document for confirmation. This shortens order-cycle time for routine or repeat orders without removing human oversight of pricing, credit, or commitments.

Broader operational examples include continuous close activities—agents advancing reconciliation tasks, flagging discrepancies, and updating status across subledgers so that finance teams maintain a more current picture rather than reconstructing it only at month-end. In supply chain and inventory contexts, agents can surface potential stockouts, flag supplier or delivery exceptions, or propose adjustments based on demand signals, with purchasing or planning teams retaining the final decision.

These use cases share a common pattern: agents handle the multi-step, repetitive work of reading, matching, drafting, and routing, while people retain control over approvals, policy exceptions, and high-judgment decisions. Early implementations have reported reductions in processing time, fewer matching errors, and measurable capacity released for higher-value analysis.

Implementation Considerations

Successful adoption of agentic ERP is less about activating every available agent and more about disciplined scoping and foundation-building.

Start with processes that are well-defined, high-volume, and already partially structured inside the ERP. Accounts payable invoice processing, sales order intake from email, and elements of reconciliation or close are frequent starting points because the workflows are clear, the volume justifies automation, and the outcome (a draft document or proposed entry) can be reviewed before posting.

Data quality is a prerequisite, not a follow-on task. Agents amplify the state of the data they use. Inconsistent vendor or customer records, incomplete item masters, or key terms that live outside the system of record will generate more exceptions, not fewer. Organizations that clean and standardize master data, document process rules, and establish clear approval thresholds before broad activation see better results.

Governance must be designed in from the outset. Define which actions agents may propose versus execute, set dollar or risk thresholds that require human approval, assign accountable owners for each agent, and ensure full auditability of agent activity. Platforms that keep agents inside the ERP’s existing security roles and permission model (as Microsoft does with Dynamics 365) reduce the risk of uncontrolled access. Monitoring dashboards, task panes that surface agent work, and the ability to intervene or roll back actions are essential as volume grows.

A phased approach works best: pilot on a limited set of vendors, customers, or entities; measure cycle time, exception rates, and user acceptance; refine prompts, matching rules, and approval paths; then expand. Cross-application autonomy should be approached more cautiously until interoperability and control-plane capabilities mature, consistent with Forrester’s observation that most organizations will keep tighter human checkpoints when agents span multiple systems.

Finally, treat agentic capabilities as an extension of the ERP rather than a separate experiment. The strongest results come when business process owners, finance or operations leads, and the ERP partner or IT team jointly define scope, success metrics, and ongoing oversight.

Benefits of Agentic ERP

When implemented with appropriate scope and controls, agentic ERP delivers several tangible benefits:

  • Reduced manual effort and faster cycle times — Routine document processing and matching occur with less human keying and fewer handoffs.

  • Lower error rates — Automated matching against structured ERP data reduces data-entry and reconciliation mistakes.

  • Improved visibility — Near-real-time or continuous updates replace delayed, period-end snapshots, supporting better cash-flow and operational decisions.

  • Capacity for higher-value work — Staff spend less time on transactional processing and more time on analysis, supplier or customer relationships, planning, and exception management.

  • Governance preserved — Agents propose actions; people approve them. Actions remain within existing security roles and leave an auditable trail.

  • Scalability without proportional headcount growth — Transaction volume can increase with limited additional staffing for routine work.

These benefits are most readily realized in well-defined processes such as accounts payable, order intake, expense processing, and elements of the financial close. Early adopters of AI-integrated ERP approaches have reported productivity gains and, in higher-performing cases, EBIT improvements of 5% or more. PwC’s analysis further suggests that extensive embedding of AI across the business is correlated with dual cost and revenue outcomes.

Looking Ahead

Agentic ERP is not a wholesale replacement of the system of record. The ERP core remains essential for trusted data, financial controls, and regulatory compliance. What changes is the layer above and within that core: agents that can reason over business context, coordinate steps, and complete work under human supervision.

Forrester’s framing of an “outcome economy” is useful here: value increasingly comes from cross-application workflows that span people, data, and AI rather than from any single application. Organizations evaluating the opportunity in 2026 and 2027 should therefore focus on selective, well-scoped use cases; solid master data and semantic foundations; clear approval thresholds and monitoring (including the ability to intervene); and expansion only after value is demonstrated.

Those that treat agentic capabilities as an extension of their existing ERP—supported by the data quality, context platforms, and governance structures highlighted by Gartner, IDC, Forrester, and PwC—are best positioned to convert the current wave of investment into measurable operational and financial results. The transition is already underway. The organizations that combine clean data foundations, disciplined governance, and targeted agent use cases are the ones most likely to turn ERP from a passive record-keeper into an active participant in daily operations.
